12w Planner User Guide

From your first 12-week cycle to daily focused execution โ€” a step-by-step walkthrough.

Philosophy & Overview

Sound familiar?

You start the year with ambitious goals โ€” then by March you've forgotten them. Your to-do list is overflowing, but you can't name the single most important thing to do today. At year's end you wonder, "Where did the time go?"

12w Planner is built to fix this structurally. It brings the core principles of "The 12 Week Year" into a daily-use productivity app for mobile, tablet, and web โ€” so you can actually practice the method, not just read about it.

๐Ÿ“Œ The core idea: "Declare a year to be 12 weeks." Replace the vagueness of annual planning with the urgency of a 12-week sprint.

Humans procrastinate when deadlines feel distant. 12w Planner treats every 12 weeks as a complete "year." The result? Four chances to succeed per calendar year โ€” and a recurring sense of urgency that keeps you moving.

The Shape of One Cycle

  • 12 Execution Weeks: Focus on one meaningful goal per week (your ONE THING). Design each day with time blocks, daily tasks, and habits.
  • Week 13 โ€” Strategy Week: Stop sprinting. Review the last 12 weeks honestly, and quietly design the next cycle. This one week sets the quality of the next 12.

โœ… When a cycle ends, it's not a failure โ€” it's a completed sprint. Four times a year, you get to experience the feeling of finishing something.

Cycle Setup

Before anything else, you need to create a 12-week cycle. A cycle is the container for all your plans, tasks, habits, and time blocks. Nothing works without one.

Example scenario

It's the last week of May. You decide to start a new cycle on Monday, May 26th. You select that date in the Cycle Setup screen, and the app automatically creates a 12-week plan spanning 91 days, ending with a Strategy Week.

How to Set Up a Cycle

1

Home โ†’ Cycle Setup

Tap the "Cycle Setup" card on the home screen, or select the cycle icon from the navigation bar.

2

Select a Start Date

Pick the Monday that will be Week 1, Day 1. Only Mondays are selectable โ€” cycles always start on a Monday.

3

Write Your Headline Goal

In one sentence, what do you most want to accomplish this cycle? You'll refine this in the 12-Week Plan screen later.

4

Cycle Created

Your cycle is now active and numbered automatically (Cycle 1, Cycle 2...). Past cycles are archived with a Membership and always accessible.

๐Ÿ’ก Tip: When a cycle ends, resist the urge to immediately start a new one. Take your 13th Strategy Week first. The pause is part of the system.

12-Week Plan

After creating a cycle, head to the 12w Plan screen to draw your roadmap. This is your compass for the entire sprint. On any day when you feel lost, opening this screen tells you instantly: "This is week 7. This is my ONE THING this week."

Set Your Core Goals

Write down the 1 to 3 most important goals you want to achieve by the end of this cycle. Fewer is better โ€” one crystal-clear goal is more powerful than three vague ones.

Good vs. weak goal examples

โŒ "Get healthier" โ†’ Unmeasurable, unactionable.
โœ… "Lose 5kg in 12 weeks; run 3ร— per week by Week 4" โ†’ Clear, measurable, and time-bound.

Map Your Weekly ONE THING

This is the heart of the 12-week plan. For each of the 12 weeks, write down the single most important action that will advance your goal that week.

  • Each week's ONE THING automatically syncs to your weekly planner as an anchor for that week's execution.
  • Don't overthink it. "If I do only this one thing this week, I'll have moved my goal forward" โ€” that's the right level.
  • Plans can change. What matters is the weekly ritual of consciously declaring your ONE THING every Monday morning.

๐Ÿ“Œ Open your 12-Week Plan every Monday morning. Knowing which week you're on and what your ONE THING is takes less than 30 seconds โ€” and sets the tone for the whole week.

Weekly Planning & Habits

The Weekly Planner screen is where your week lives. It shows all 7 days at a glance, your week's ONE THING, and your habit tracker. Tap any day to open that day's Daily Planner.

Weekly ONE THING & Goals

The ONE THING you wrote in the 12-Week Plan appears automatically in the weekly view. Use it as an anchor. You can also add supporting tasks for the week โ€” but always keep the ONE THING front and center.

7-Day Time Block Grid

A horizontal grid of all 7 days gives you a bird's-eye view of the week's structure. You can see how busy each day is, spot gaps, and plan intentionally rather than reactively.

Weekly Goal Setting

Your 12-Week Plan ONE THING auto-populates here. Build this week's specific execution strategy around that anchor. Start with "If I only accomplish one thing this weekโ€ฆ"

Habit Tracking

Register repeating habits in Cycle Setup, then check them off daily. Good systems carry you forward on the days motivation runs dry.

Daily Routines

Habits you register (morning exercise, reading, meditation, language practice, etc.) appear automatically in each day's planner. Check them off as you go. Repetition is underestimated โ€” the habit card sits just below your priority tasks for a reason.

๐Ÿ’ก Spend 10 minutes on Monday morning reviewing the Weekly Planner, confirming your ONE THING, and sketching today's time blocks. Those 10 minutes shape the rest of the week.

Daily Execution & Reflection

Tapping a day in the Weekly Planner opens the Daily Planner โ€” the place where actual execution happens. You open it in the morning to plan, use it during the day to execute, and close it at night after reflecting.

A day in the flow

๐ŸŒ… Morning: Open the Daily Planner. Check your P1 priority task. Drag time blocks to sketch the day's schedule.

โ˜€๏ธ Afternoon: Work block by block. Record completed blocks. Check off completed habits in the routine card.

๐ŸŒ™ Evening: Open the Reflection card. Write your affirmation, gratitude, small win, and one thing you'd do differently. It auto-saves.

Daily Tasks

Add today's core focus and specific action steps. They're automatically sorted into P1 (highest priority), P2, and P3 priority cards displayed prominently at the top. No matter how packed the day is, your P1 is always visible.

Time Blocks

The day is visualized as a 15-minute-interval grid. Drag to create, resize, or move blocks. Each block belongs to a category (Work, Learning, Exercise, Rest, Sleep, etc.) and is color-coded automatically.

  • Creating a block: Long-press on an empty grid area.
  • Moving / resizing: Drag the block or pull its top/bottom edge.
  • Sleep block: Tap the moon icon to create a Sleep block. It anchors to the top and bottom of the timeline and syncs bidirectionally with the Sleep Monitor card. Resize by dragging its edge; the Sleep Monitor updates in real time.

Priority Cards

Above the time grid, your P1 ยท P2 ยท P3 tasks are always visible. "If I could only do one thing today, what would it be?" โ€” that answer is always on screen.

Daily Routine & Habit Tracker

Positioned just below the Priority cards, the Daily Routine card shows today's registered habits. Check off each one as you complete it. The placement is intentional โ€” habits are reviewed as part of the natural planning flow, not as an afterthought.

Sleep Monitor

Log your bedtime and wake time. Sleep duration and efficiency are calculated automatically. The Sleep Monitor card and the Sleep block in the time grid sync bidirectionally โ€” change one and the other updates instantly.

Daily Reflection

End each day with four lenses of reflection. Everything auto-saves the moment you type:

  • Affirmation: A positive declaration to yourself. "I am capable of..." โ€” write it like you mean it.
  • Gratitude: One thing you felt grateful for today, however small.
  • Small Win: Something you accomplished today that felt good, even if it seems minor.
  • Regret / Would Do Differently: A moment where you could have chosen better โ€” for growth, not self-criticism.

โœ… Reflection is not just the end of today โ€” it's the beginning of tomorrow. After 12 weeks of consistent daily reflection, you'll see yourself more clearly than you ever have.

Growth Statistics (Time Record)

Data is a mirror that doesn't lie. The Time Record screen turns your time-block entries into charts and numbers โ€” answering the honest question: "How am I actually spending my hours?"

๐Ÿ“Š Time Allocation Analysis

See how your time is distributed across categories (Work, Learning, Exercise, Rest...) in pie and bar charts. Reality vs. intention โ€” laid out clearly.

๐Ÿ“ˆ Completion Rate Tracking

Weekly ONE THING achievement rate, daily task completion, and habit streaks โ€” tracked over time. As numbers accumulate, trends become visible.

The first 1โ€“2 weeks the charts will look sparse. By week 4 or 5, real patterns emerge. That's when the stats screen starts showing you things you didn't know about yourself.

๐Ÿ’ก Tip: Review the Time Record for 10 minutes every weekend. Where did my time go? What would I do differently next week? The answers are right there.

Sync & Backup (Membership)

12w Planner operates on two data tracks โ€” local-first (free) and cloud-synced (membership). Understand both so you can choose what fits your situation.

๐Ÿ†“ Free Plan

All data stays on your device's local database. You can use every feature offline. No internet needed. However, if you switch devices or uninstall the app, data may be lost.

โญ Membership Recommended

Firestore real-time cloud sync activates. Log in on any device โ€” your data is there. Switch phones, reinstall, access from web โ€” everything stays connected. Past cycles are permanently archived.

Which Plan Should I Choose?

  • Start Free: If you're new to 12w Planner, free is enough. Use it on one device for a cycle or two. See if the rhythm clicks.
  • Upgrade to Membership: When you're starting your second cycle, switching devices, or when your records start feeling valuable enough to protect โ€” that's the right moment.

๐Ÿ“Œ Membership types: Monthly, Annual, and Cycle Pass (one-time). Visit the Membership screen (Home โ†’ Membership) to compare current pricing and features.
